How to Evaluate an Injection Mold Factory in China: A Practical Guide for OEM Buyers (2026)

Introduction

Choosing the wrong injection mold factory costs more than money. It costs months of schedule delay, scrap parts, and — in the worst case — a mold that never produces acceptable parts.

The challenge for OEM buyers is that most Chinese factories look similar on a website: ISO 9001 logos, CNC machine photos, and lists of brand names. The difference between a factory that delivers production-grade molds and one that disappoints is not visible in a brochure.

We manufacture injection molds in our own factory — so we know what real mold manufacturing looks like from the inside. Here is what to look for when you evaluate a mold factory.

Why Factory Evaluation Matters More Than Price Comparison

An injection mold is a precision tool expected to produce hundreds of thousands of identical plastic parts. The cost of a bad mold includes:

  • Scrap parts during production: A mold with poor cavity alignment or insufficient cooling produces parts that fail dimensional or cosmetic inspection.
  • Production downtime: Mold repairs stop injection machines. Every hour of downtime is lost production capacity.
  • Late delivery penalties: If mold manufacturing runs over schedule, your product launch is delayed.
  • Re-qualification cost: Switching to a new mold requires new samples, new dimensional reports, and new customer approval.

These costs typically exceed the difference between a low and a fair mold price. The cheapest mold quote is rarely the cheapest mold.

What to Evaluate in an Injection Mold Factory

1. DFM Capability — The First Signal of Engineering Quality

Design for Manufacturing (DFM) review is the single most important step in any mold project. A factory that does not perform thorough DFM review before cutting steel is gambling with your project.

A professional DFM review should address:

  • Wall thickness analysis: Identifies sink mark and warping risks before the mold is built.
  • Draft angle verification: Confirms that every surface has adequate draft for clean ejection.
  • Gate location optimization: Positions the gate to control weld line placement, filling balance, and cosmetic quality.
  • Undercut and side action planning: Determines whether external undercuts require slides or can be redesigned.
  • Cooling channel layout: Designs cooling for uniform mold temperature and shortest possible cycle time.
  • Ejection system design: Ensures parts release cleanly without deformation or ejector pin marks in visible areas.

What to ask: Request an example DFM report from a previous project. A factory that provides a detailed, annotated report with specific engineering recommendations has a real engineering team. One that says “don’t worry, we’ll handle it” does not.

2. CNC Machining and Tooling Equipment

The core of mold manufacturing is CNC machining. The number, type, and condition of CNC machines directly determine mold accuracy and lead time.

Key equipment indicators:

  • CNC machining centers: 20 or more machines suggest dedicated mold-making capacity rather than shared general machining.
  • Machine size range: The factory should have machines capable of handling your mold size. Common sizes include 650, 850, 1060, and 1165 series.
  • EDM capability: Electrical discharge machining is required for deep ribs, sharp internal corners, and intricate features that CNC cannot reach.
  • Wire cutting: Needed for precise insert fitting and sliding component clearance.

What to ask: Request a photo or video of the CNC workshop with current date verification. A factory with organized, clean equipment and visible production activity is operating at real capacity.

3. Quality Inspection Equipment

A mold is only as good as the inspection that verifies it. The minimum inspection equipment for a professional mold factory includes:

  • Coordinate measuring machine (CMM): Verifies cavity dimensions, insert positions, and parting surface accuracy to micron-level tolerance.
  • Image measuring instrument: Optical measurement for small features, electrode verification, and surface detail inspection.
  • Hardness tester: Confirms steel hardness meets specification after heat treatment.
  • Standard measurement tools: Calipers, micrometers, height gauges, and pin gauges for routine dimensional checks.

What to ask: Is the CMM in-house or outsourced? An in-house CMM means inspection happens during manufacturing — not as a separate external step. It also means the factory invested in quality, not just marketing.

4. Mold Trial and Sampling Process

Mold trial is the moment of truth. The assembled mold is mounted on an injection molding machine, material is injected, and the first parts are produced.

A professional mold trial includes:

  • Process parameter documentation: Injection speed, pressure, temperature, cooling time — recorded for every trial.
  • Dimensional inspection of trial samples: Critical dimensions measured against the 2D drawing, with results documented in a report.
  • Appearance evaluation: Surface finish, color consistency, weld line visibility, and ejection marks assessed against the specification.
  • Adjustment and re-trial if needed: A second trial after adjustments confirms that corrections are effective.

What to ask: Does the factory trial molds on its own injection machines or send molds to a separate facility? In-house mold trial eliminates transport time, enables faster feedback between toolmakers and process engineers, and keeps quality accountability in one place.

5. ISO 9001:2015 Quality System

ISO 9001 certification is not a guarantee of quality — but its absence is a warning sign. A properly implemented ISO 9001 system means:

  • Documented processes for every stage: design review, machining, inspection, trial, and corrective action.
  • Traceable records: material certificates, inspection reports, and process parameters linked to each mold project.
  • Structured corrective action: when a non-conformance is found, there is a defined process to fix it and prevent recurrence.

What to ask: Can the factory show you their quality manual or an example inspection report? A factory operating under ISO 9001:2015 can produce these documents immediately.

Red Flags That Signal Trouble

  • No DFM report before quotation: The factory is quoting a mold design they have not analyzed.
  • Vague lead time answers: A professional factory gives a phase-by-phase schedule, not “about 30 days.”
  • No in-house CMM: Inspection is critical for mold quality. Outsourced inspection means quality is not controlled during manufacturing.
  • Refusal to share equipment photos or video: A factory with real equipment and production activity welcomes visual verification.
  • Price significantly below competitors: Low mold prices are achieved by cutting steel quality, skipping polishing steps, or omitting mold trial. None of these save money in the long run.

How We Approach Mold Manufacturing at Hua Zi

As a direct injection mold manufacturer in China, our production follows a documented process from DFM to approved samples:

  1. DFM review: Every project starts with a detailed design analysis. Wall thickness, draft angles, gate location, cooling layout, and ejection design are reviewed and documented before steel is ordered.

  2. In-house CNC machining: 20 CNC machining centers in our 15,000 m² factory machine mold bases, cavities, cores, and inserts. We control the machining schedule, not an external shop.

  3. CMM inspection: Every mold is inspected with our in-house coordinate measuring machine before assembly and trial. Cavity dimensions and insert positions are verified against the 2D drawing.

  4. Mold trial on our own injection machines: Molds are trialed on our 45 injection molding machines (90T–800T). Trial samples are measured and documented, and adjustments are made before samples are shipped.

  5. Documented quality records: Every mold project includes DFM report, CNC machining records, CMM measurement report, mold trial parameters, and sample dimensional report under our ISO 9001:2015 quality system.

This is how one factory, one quality system, and one accountable engineering team deliver production-grade injection molds.
